
The AI Probe Rule
What it is
The AI Probe Rule is the move a leader makes when AI returns a view that contradicts theirs. Neither the dismiss reflex (which protects the existing view) nor the defer reflex (which outsources the judgement) is allowed to fire first. A short structured pass goes in between. Three questions, in order. What evidence is the AI weighting that I am not? Ask the AI to name the two or three pieces of evidence its conclusion most depends on. Is the framing one I have considered and rejected, or one I have not seen? Ask the AI to name its frame in one sentence; compare to yours. Does the disagreement reveal an unstated premise of mine? Five to ten minutes if the leader is honest. Verdict: a named reason.

Why it happens with AI
Two pulls drive dismiss: identity protection (taking the contradiction seriously admits the leader’s judgement might not be self-sufficient) and frame protection (a contradiction through a different frame is a tax on the work already done). Two pulls drive defer: authority confusion (AI’s reliability on bounded factual questions creeps across to questions where its answer is one credible view among several) and cognitive offload (holding the tension is hard work, picking a side is easier). All four pulls are escapes from the holding move.
What working on it does, impact and benefits
The probe is not a method for making AI right. AI is wrong often. The probe surfaces both the cases where the AI is seeing something the leader has not, and the cases where it is mis-reading; the leader emerges knowing which case they are in, with reasons. Over months, the disagreement log makes visible which probe question most often catches the leader out, and which kind of disagreement they most often dismiss without probing: a self-portrait of judgement under pressure.
